An instrument is a measurement tool, usually a set of questions, whose properties have been tested and published rather than simply assumed to work.
Not every questionnaire is an instrument
Plenty of quizzes ask people to rate themselves on a scale, but that doesn't make the result meaningful. What earns a set of questions the label "instrument" in behavioral science is evidence: does it produce the same result if you measure the same person twice, and does it actually measure the thing it claims to, rather than something adjacent to it. Both of those questions have technical names, reliability and validity, and both have to be tested and published before an instrument is taken seriously.
How it shows up
A well-built instrument has been through years of academic scrutiny before it ever reaches a hiring tool: item wording tested across large samples, factor structure confirmed, and results checked against independent measures of the same trait. A questionnaire someone wrote over a weekend has been through none of that, no matter how professional it looks on screen.
Why it matters at Mappa
Every scale we score against is a published instrument with a track record in peer-reviewed research. That's a deliberate constraint. It means we can point to where a scale came from and what's been tested about it, rather than asking anyone to trust a proprietary quiz.
Often confused with a personality test
"Test" implies a pass or fail, and a right answer. An instrument doesn't score correctness. It places someone on a dimension that everyone has some amount of.

Behavior is what a person actually does: an observable action, in a specific situation, at a specific time.
The raw material of personality science
Behavior is the raw material of personality science, but it isn't the same thing as personality itself. A single action tells you very little on its own; a pattern of similar actions across many situations is what starts to look like a trait. That distinction, between one instance and a pattern, is the entire foundation the field is built on.
How it shows up
Someone speaking up once in a meeting is a behavior. Someone speaking up across dozens of meetings, in different contexts, with different stakes, starts to look like a trait — social boldness — being expressed consistently.
Why it matters at Mappa
We read behavior directly from a real conversation rather than asking someone to describe themselves, because a self-description and a genuine sample of behavior are answering two different questions. One is "how do you see yourself." The other is "what did you actually do."
Often confused with a trait
A trait is the underlying tendency inferred from enough behavior. Behavior is the evidence. A trait is the conclusion.
Personality is the relatively stable pattern of traits, and the characteristic ways of thinking, feeling, and acting, that distinguish one person from another across situations and over time.
The key word is stable
Mood shifts by the hour and circumstance changes by the day, but personality is the part of a person that holds reasonably steady underneath both, which is what makes it possible to measure at all. It's also dimensional rather than categorical: nobody is simply "an introvert" or "a conscientious person" in an absolute sense. Everyone has some amount of every trait, and personality is the specific combination and intensity of those amounts.
How it shows up
Two people can behave almost identically in a single meeting and still have meaningfully different personalities, because personality is the pattern across many situations, not the read from any one of them.

Personality is what we're modeling, end to end. It's stable enough to be worth measuring, and specific enough, at facet level, to say something real about how someone is likely to work, rather than something vague enough to apply to nearly anyone.

Character is the part of a person's makeup most tied to moral and ethical conduct: honesty, integrity, and how they treat people when it costs them something.
Character and personality overlap, but aren’t identical
Personality, as psychologists use the term, is largely descriptive and non-evaluative; extraversion isn't better or worse than introversion, just different. Character carries an evaluative weight that personality, in the technical sense, deliberately avoids. When people ask about someone's character, they're usually asking a narrower, more judgment-laden question than "what is this person like."
How it shows up
Character reveals itself specifically in situations with something to lose: whether someone tells an inconvenient truth, whether they follow a rule that's inconvenient to follow, whether they treat a person who can't help their career the same as one who can.
Why it matters at Mappa
Character sits closest to what Honesty-Humility measures directly, which is one reason that factor carries particular weight in a hiring context: it's the part of the HEXACO model most concerned with exactly the situations character talk is usually about.
Often confused with personality
Personality describes what someone is like. Character describes how well they hold up under a moral test. The two overlap, but they're not the same question.
Compatibility is how well two people, or a person and an environment, are likely to work together, and it's measurable, not a gut feeling.
It isn’t just chemistry
The instinct is to treat compatibility as chemistry: something you either feel in a room or don't. The research says something more specific and more useful. Compatibility is the measurable overlap and complement between two behavioral profiles, and it isn't one thing. Person-job fit, person-manager fit, and person-organization fit are distinct relationships that behave differently, and a score built for one doesn't transfer cleanly to another.
How it shows up
Fit between a candidate and their direct manager, for instance, tracks whether someone stays and how satisfied they are considerably more reliably than it tracks raw job performance. And it isn't built from being alike across the board. On some dimensions, values and warmth among them, similarity is what helps. On others, most notably how assertive each person is, difference is what helps, since two highly assertive people tend to compete rather than complement each other.

This is the core of what a matching model actually has to get right: knowing which traits should be similar, which should be different, and which outcome each of those choices is actually predicting.

General cognitive ability, often shortened to g, is the broad mental capacity underlying performance across cognitive tasks: reasoning, problem-solving, and speed of learning.
How it shows up
Two people with similar personality profiles can differ sharply in how quickly they pick up an unfamiliar system or spot a buried error.
Why it matters
Cognitive ability and personality answer different hiring questions: one asks what someone can do; the other asks how they tend to do it.
Emotional intelligence is the capacity to perceive, understand, and manage emotions in oneself and others, with important differences between ability EI and trait EI.
How it shows up
Ability EI shows up in reading an ambiguous social situation; trait EI shows up in how confident someone reports feeling about handling emotion.
Why it matters
Findings about emotional intelligence depend heavily on which model is being measured, a distinction that often disappears in marketing claims.
Psychological safety is a team-level belief that it is safe to take interpersonal risks, speak up, admit mistakes, or challenge ideas without fear of punishment.
How it shows up
A meeting with high psychological safety includes people questioning a decision out loud.
Why it matters
It is measured at the team level, not the individual level, which makes it a different kind of measurement problem.
Validity is the evidence that an assessment measures what it claims to measure and that its scores actually relate to the outcomes it is used to predict.
Several kinds, one question
Construct validity asks whether the scale measures the trait it names. Criterion validity asks whether scores predict real outcomes, such as performance ratings or tenure. Both are established by published research, not by a vendor's claim.
How it shows up
A valid instrument has a citation: authors, sample, and effect sizes anyone can check. An unvalidated one has a marketing page.
Why it matters at Mappa

A hire that lasts tends to satisfy five conditions at once: performance, colleague and manager fit, endurance under pressure, motivation to stay, and no hidden trust-eroding trait.
How it shows up
A hiring conversation that only asks whether someone can do the job leaves the other four conditions unexamined.
Why it matters
Separating the five conditions prevents one blended good-hire question from hiding real tradeoffs.
Counterproductive work behavior is behavior that damages an organization or the people in it, the outcome most closely tied to workplace risk and trust.
How it shows up
It often appears as small patterns over time rather than one obvious early event.
Why it matters
Risk signals are often treated as thresholds because averaging can hide the one signal that matters most.
Fit is the measured match between how a person tends to behave and what a specific role and team actually require, not whether an interviewer liked them.
Role fit and team fit are different
Role fit asks whether someone's behavioral profile suits the demands of the work: pace, ambiguity, autonomy, precision. Team fit asks how that profile interacts with the people already there.
How it shows up
Two candidates with identical résumés can be a good and a poor fit for the same seat. The difference is behavioral, and it is visible before the first day if it has been measured.
Why it matters
Fit is useful only when it is tied to a specific role, manager, and environment rather than treated as a general likeability score.
Performance, as a hiring outcome, is the prediction of how well someone will do the job, made before they start, from traits tied to on-the-job results.
Traits that predict
A performance prediction is only as good as the evidence it rests on: structured behavioral evidence, role requirements, and validated relationships to work outcomes.
How it shows up
High predicted performance looks like diligence, goal-directed behavior under pressure, and a self-control profile matched to the role's demands.
Why it matters
Performance is distinct from satisfaction and retention, so it should not be collapsed into one vague good-hire score.

Retention is the likelihood that a hire stays and stays engaged past the first year, predicted from the match between their motivations and what the role can offer.
Staying is its own outcome
A person can perform well and still leave quickly if the role repeatedly frustrates what they need from work.
How it shows up
Retention risk often appears as value mismatch, poor manager fit, unmet psychological needs, or a role that drains the person's stable working style.
Why it matters
Retention is observable and commercially important, but it is not the same thing as raw job performance.
Job-relevant behavior is conduct that has a demonstrable relationship to doing a specific job well, the only kind of behavior a fair assessment should weigh.
Relevance is the line
A behavior can be observable and still irrelevant to a role. Selection should focus only on behavior tied to the work and its outcomes.
How it shows up
For a role requiring high autonomy, initiating without prompting is job-relevant. For a role requiring strict procedure, the same behavior may matter less.
Why it matters
Job relevance keeps behavioral assessment useful and fair rather than broad, invasive, or vibes-based.
Adverse impact is when a hiring practice, even a neutral-seeming one, selects candidates from one protected group at a substantially lower rate than another.
Intent is not the test
A process can create adverse impact without anyone intending discrimination. The effect is measured in outcomes.
How it shows up
A screening step may look neutral but consistently advance one group at a much lower rate than another.
Why it matters
Any hiring assessment needs to be evaluated not only for prediction, but for fairness in how selection outcomes distribute.

HEXACO is a six-factor model of personality: Honesty-Humility, Emotionality, Extraversion, Agreeableness, Conscientiousness, and Openness.

Where it comes from
It comes out of the same research tradition as the Big Five, the lexical approach, which starts from the idea that the most important ways people differ from each other have made their way into ordinary language as trait words, and that factor analysis of those words reveals the underlying structure of personality. Where HEXACO departs from the Big Five is Honesty-Humility, a sixth factor that emerged clearly and repeatedly once researchers ran the same lexical analysis across more languages than the original English-language studies covered. Five-factor models don't have a dedicated place for it. HEXACO does.
How it shows up
Two people can score identically on a five-factor "agreeableness" measure and still differ sharply in how willing they are to manipulate someone for personal gain, because that behavior lives mostly in Honesty-Humility, not in agreeableness. A five-factor model would miss the difference. HEXACO catches it.
Why it matters at Mappa
HEXACO is the backbone of our model, and the only instrument we read at facet level rather than factor level, because a single factor score can hide two very different people underneath it.
Honesty-Humility describes how genuine, fair, and unassuming a person is in dealing with others, and how little they're driven by wealth, luxury, or status for its own sake.
It's the factor that separates HEXACO from older five-factor models, and it isn't a minor addition. Someone low on Honesty-Humility isn't just less agreeable in conversation; they're more willing to flatter, manipulate, or bend rules specifically when doing so benefits them, and more drawn to status and material reward as ends in themselves. Someone high on it tends to deal with people straightforwardly, follow rules even when no one's watching, and feel little pull toward luxury or rank.
How it shows up
At work, low Honesty-Humility often looks fine on the surface. It shows up in the moments no one's grading: whether someone takes credit that isn't theirs, whether they'd cut a corner if it wouldn't be traced back to them, whether a colleague's setback becomes a quiet opportunity.
Why it matters at Mappa
Across published meta-analyses, Honesty-Humility is consistently the strongest personality correlate of counterproductive work behavior researchers have identified, stronger than any Big Five factor. It's also a dimension standard five-factor assessments simply don't measure, which is one reason a five-factor tool can clear a candidate that HEXACO would flag.
It's the facet of Honesty-Humility most concerned with how someone actually talks to people, as opposed to how they treat rules or how they feel about money. A person low in sincerity is comfortable saying what will land well rather than what's true, especially when something is at stake for them.
How it shows up
High sincerity sounds like straight talk, even when it's less flattering. Low sincerity sounds smooth, agreeable, and hard to pin down, because it's calibrated to the listener rather than to the facts.
Why it matters at Mappa
A workplace runs on people believing what they're told. Sincerity is one of the more direct signals of whether that trust is warranted, and it's specific enough to say something a broad "honesty" label can't.
This facet is less about how someone talks and more about what they'd actually do when a rule and an opportunity conflict. High fairness holds the line regardless of whether anyone's checking. Low fairness treats rules as binding mainly when enforcement is likely.
How it shows up
It's rarely visible in an interview, because interviews are exactly the kind of monitored situation where low fairness behaves well. It shows up later, in expense reports, in how a close call gets decided, in whether a favor for a friend quietly bends a process.
Why it matters at Mappa
Fairness predicts behavior in the unwatched moments most workplace trust actually depends on, which is precisely the situation a résumé or an interview can't test.
It's distinct from ambition. Someone can want to succeed, build something significant, or earn a strong income, and still score high on greed avoidance, because this facet is about the pull of status and possessions specifically, not about drive or achievement more broadly.
How it shows up
Low greed avoidance often shows up as visible status-seeking: chasing the title, the office, the recognition, sometimes ahead of the substance those things are supposed to represent. High greed avoidance is comfortable doing strong work without those markers attached to it.
Why it matters at Mappa
People higher in greed avoidance are less likely to treat colleagues or decisions as instrumental to their own advancement, which shows up in how they behave on the way up, not just where they end up.
It's the facet most concerned with self-regard relative to others. High modesty doesn't mean low confidence; it means a person doesn't default to assuming they deserve more than the people around them.
How it shows up
Modesty shapes two very concrete moments: how someone shares credit after a win, and how they take feedback after a miss. Low modesty tends to claim more of the first and accept less of the second.
Why it matters at Mappa
Both of those moments compound over time on a team. A person who consistently claims outsized credit or resists ordinary feedback erodes trust slowly, in ways a single interview will never surface.
Despite the name, this isn't a measure of being emotional in the everyday, colloquial sense. It's narrower and more specific: the intensity and frequency of a defined set of emotional responses, not general expressiveness or mood. Someone can be quiet and undemonstrative and still score high on Emotionality, because the factor tracks internal experience, not outward display.
How it shows up
High Emotionality often means noticing risk and threat faster, feeling more tension under ordinary pressure, and forming stronger emotional bonds with colleagues. Low Emotionality tends to move through the same pressure with less internal disruption, and to form attachments more slowly.
Why it matters at Mappa
Emotionality shapes how sustainable a role feels day to day, and how much support someone actually benefits from, independent of what they say they need in an interview.
It's the most literal, physical facet in Emotionality, narrower than general anxiety, which covers worry across situations that aren't necessarily dangerous.
How it shows up
The two facets don't always move together. Someone can be highly anxious about a presentation and largely unfazed by physical risk, or the reverse, which is exactly why they're measured separately.
Why it matters at Mappa
Roles vary in how much they touch on either kind of pressure, and conflating the two facets would blur a distinction that's genuinely useful to keep separate.
This is closer to what most people mean by "an anxious person": a general baseline of worry that attaches to deadlines, evaluations, and uncertainty, rather than to danger specifically.
How it shows up
Higher anxiety often means more anticipatory worry before a hard conversation or a high-stakes deadline, even when the objective risk is low. Lower anxiety moves into the same situations with less internal rehearsal beforehand.
Why it matters at Mappa
Baseline anxiety colors how someone experiences the ordinary texture of a job, from performance reviews to shifting deadlines, well before anything goes wrong.
It's a facet about interdependence, not weakness. High dependence means someone does meaningfully better with active support during hard periods. Low dependence means someone tends to self-regulate without leaning on others as much.
How it shows up
Under a rough deadline or a setback, a highly dependent person benefits visibly from a manager checking in. A low-dependence person may find the same check-ins unnecessary, or even slightly intrusive.
Why it matters at Mappa
It shapes what kind of management someone actually responds to under pressure, which is often different from what they'd say they need if you simply asked.
It's the facet of Emotionality most directly about connection to other people, as opposed to fear or worry, which are more self-directed.
How it shows up
High sentimentality tends to notice and respond to a colleague having a hard week, sometimes before that colleague says anything. Low sentimentality can miss the same signal entirely, not out of unkindness, but because the emotional read isn't as automatic.
Why it matters at Mappa
Sentimentality is part of what makes someone attentive to how the people around them are actually doing, which matters in any role with real interpersonal contact.
It's one of the oldest and most replicated personality dimensions in psychology, and one of the most commonly misread. Extraversion isn't about being loud, and introversion isn't about being shy; the core distinction is where someone's energy comes from and where it goes, social contact or solitude.
How it shows up
High extraversion often initiates conversation, seeks out group settings, and reports feeling energized after a day full of meetings. Low extraversion can be just as socially capable, but tends to feel drained by the same day and recover in quieter conditions.
Why it matters at Mappa
Extraversion is also where our clearest complementarity finding lives: research on leader-follower pairs suggests more extraverted leadership isn't straightforwardly better. It helps employees who prefer direction and can actively hinder ones who prefer more autonomy. More isn't automatically better here, in either direction.
It's the foundation facet of Extraversion, closer to how someone feels about themselves in a room full of people than to how they actually behave once they're in it.
How it shows up
High social self-esteem tends to enter a new group assuming it will go fine. Low social self-esteem can enter the same room bracing for it not to.
Why it matters at Mappa
It shapes how someone carries themselves into a room before a single word gets exchanged, and it colors how every subsequent interaction in that setting gets interpreted.
Social boldness is confidence in social situations that involve some degree of risk or exposure, like speaking up in a group or initiating contact with strangers.
It's narrower than general sociability. Someone can genuinely enjoy people and still hesitate to be the first to speak in a meeting; social boldness is specifically about that willingness to step forward under exposure.
How it shows up
High social boldness volunteers first in a room that's gone quiet. Low social boldness may have just as much to contribute, but waits for someone else to open the door.
Why it matters at Mappa
Social boldness predicts who speaks up first, which matters more in some roles, sales and leadership among them, than in others where deliberate quiet is an asset.
This is closest to the everyday sense of "sociable": genuine enjoyment of talking with people, independent of confidence or boldness in doing so.
How it shows up
High sociability seeks out conversation even when there's no task attached to it. Low sociability can be perfectly friendly but doesn't seek out interaction as a source of enjoyment on its own.
Why it matters at Mappa
It's a large part of what makes collaborative, high-contact roles genuinely energizing for one person and quietly draining for another, regardless of how competent either person is at the work itself.

It's the most visible facet of Extraversion, the one people notice fastest in a first impression, which also makes it the one most likely to get mistaken for something it isn't.
How it shows up
High liveliness reads as engaged and upbeat, often within seconds of meeting someone. That read is genuine, but it's a statement about energy and mood, not a statement about competence or reliability, even though the two get conflated constantly.
Why it matters at Mappa
Liveliness is a visible signal, and separating it from traits it doesn't actually predict is one of the more useful things a facet-level read can do.
In HEXACO specifically, Agreeableness is deliberately separated from Honesty-Humility. Where Honesty-Humility covers fairness and sincerity, HEXACO's Agreeableness is about tolerance and even temper: how someone responds when they've been wronged, not whether they'd wrong someone else.
How it shows up
High Agreeableness tends to give people the benefit of the doubt and let small conflicts pass without escalation. Low Agreeableness holds a harder line, quicker to criticize and slower to forgive, which isn't the same as being untrustworthy; it's a different axis entirely.

Agreeableness is central to how conflict actually gets resolved on a team, not just whether it gets avoided in the moment.
It's about the aftermath of conflict specifically: not whether tension arises, but how long it persists once it has.

It's the most visible facet of Agreeableness under real pressure, the one that shows up fastest when something actually goes wrong in the moment.

High patience absorbs frustration without much external sign of it. Low patience surfaces irritation more quickly and more visibly, even when the underlying issue is minor.
Why it matters at Mappa
Patience is one of the traits people misjudge most in themselves, because it's easy to feel patient in calm conditions and much harder to predict how that holds up under real strain.
It's one of the most consistently replicated predictors of job performance in the personality literature, across a wide range of roles and industries. But it's also one of the traits most distorted by being reduced to a single number, because organized and diligent are genuinely different capacities that happen to correlate.
How it shows up
A meticulous planner and a relentless grinder can land on the same overall conscientiousness score for entirely different reasons: one through structure, the other through sheer persistence. They are not interchangeable at work, even though a factor-level score treats them as if they are.

That's exactly why we read this factor at facet level rather than factor level. A single conscientiousness score can hide two very different working styles, and the facets are where the useful, specific information actually lives.

Whether high perfectionism helps or hurts depends entirely on the role it's placed in, which is why it's worth reading as its own facet rather than folding it into a general conscientiousness score.
It's the facet most concerned with the space between an idea and an action: how much consideration happens before someone commits to a decision.
How it shows up
High prudence tends to weigh options and consequences before acting, even under time pressure. Low prudence moves faster from idea to action, for better and for worse depending on the stakes involved.

Parameters are the internal values a machine learning model adjusts during training to get better at its task, and what's actually "learned" when people say a model was trained on data.
A model doesn't start out knowing anything. It starts with parameters set to something close to random, and training is the process of adjusting those parameters, repeatedly, based on how far off its predictions are, until they settle into values that produce accurate results. Once training is done, the parameters are fixed, and applying the model to something new, called inference, uses those same fixed values without changing them further.

A model with more parameters generally has more room to represent complex patterns, but more parameters isn't automatically better. What matters more is whether the parameters were learned from enough of the right kind of data to generalize past it.
